$7.8M in 12 months.

We took a TikTok Shop that was barely making money and turned it around — real creators, content that worked, and ads we only ran once we knew they'd convert.

01 - THE CHALLENGE

A premium brand without a TikTok playbook.

This brand had everything going for it except results on TikTok. Strong product, loyal DTC base, healthy Amazon numbers — but their TikTok Shop was barely moving. They had the shop. What they didn't have was anyone who knew how to run it.

They'd never worked with affiliates and didn't know how to recruit them, pay them, or keep them selling. They'd never run TikTok ads and had no idea what actually converted. So the shop just sat there.

They'd watched competitors spike on TikTok and disappear three months later. They didn't want a spike — they wanted a system. We started rebuilding in March 2025.

  • A live shop with no real sales engine behind it
  • No affiliate relationships and no system to build them
  • No proven content formats or hooks
  • No paid media experience or data on what converts

02 - Approach

Built the infrastructure. Then scaled what worked.

For the first two weeks we didn't contact a single creator, because the shop just wasn't ready for them yet. This is the step most agencies skip, and it's exactly why their results end up falling apart a few months in.

Once we had the foundation right, we got everything going at once — the affiliate program, the live streams, the content. We didn't touch paid ads until months later, once we actually knew from the organic side what was working and what wasn't.

Shop infrastructure first

We rebuilt pricing, listings, and policies for the way people actually buy on TikTok — all before any creators came on board.

A creator community, built to last

We treated creators as a community — Discord channels, leaderboards, weekly check-ins — and by peak month we had 91 of them selling on an average day with 3,003 videos shipped.

Live streams as a sales channel

We ran live as core revenue infrastructure, not a side experiment, with 3,069 streams in the peak month alone.

Paid only after organic proved it

GMV Max ads launched in month seven on creator content we already knew converted, and ROAS held at 3.05× even at $641K monthly spend.

01

Foundation first

Most agencies start with creators. We started with the shop.

02

Community over commission

Thousands of creators stayed because we built relationships, not transactions.

03

Proof before spend

Paid budget went to formats organic had already validated.

03 - OUTCOME

From zero to $7.8M in twelve months.

Twelve months ago, this brand's TikTok Shop was barely registering. Today they're one of the strongest performers in their category, generating revenue every week — not just when a video happens to go viral.

By December, the brand was processing over 26,000 orders in a single month at a 3.05× return on ad spend. Q4 didn't catch us off guard because we'd planned for it six weeks earlier: briefs in October, budgets locked in November, inventory aligned before the first ad ran.

Predictable revenue, every single week. That's what they were missing.

Frequently Asked Questions

Who do you typically work with?

Established DTC and Amazon/Walmart brands doing meaningful monthly revenue. Beauty, wellness, supplements, food and beverage, home, apparel, accessories, baby, pet — we've worked across most of it. The category isn't really the deciding factor. What matters is whether the product is actually good and whether the brand has some momentum to build on.

What's actually included when we work together?

Shop setup and optimization, creator recruitment, content briefs, affiliate program management, live stream coordination, paid media (GMV Max), and weekly reporting. Everything runs through one team that's actually talking to each other.

How fast do results come?

First GMV typically lands within 30 to 45 days. Real scale takes 90+ days — the system needs time to build momentum before paid has winners to scale.

Pace varies by brand — category, price point, sample volume, and budget all move the timeline. Brands that can ship more samples and run a meaningful paid layer get there faster.

We've worked with TikTok agencies before and got mediocre results. What's different here?

Most agencies start with creator outreach. We start with shop infrastructure, then build a creator community on top of it, then add paid only after organic has proven what works. The order matters more than the tactics. Most agencies get a spike and then it fades. Ours doesn't, because the foundation is actually there.

How do you decide which brands you take on?

We look at the product first, then the brand's existing customer base, then the team running it. If those three things are real, we can almost always make TikTok Shop work. If something's missing, we'll tell you directly on the call instead of taking your money and figuring it out later.
